In short

Most organisations expect an AI use case to pay back in two to four years. Deloitte's 2025 survey of 1,854 executives in Europe and the Middle East put typical technology payback at seven to twelve months by comparison, and found only 6 percent saw AI pay back in under a year. Payback is faster when the build cost is small, usage is budgeted and the time saved is put to work.

What the research says.

Deloitte, AI ROI: The paradox of rising investment and elusive returns, 2025.

Investment keeps rising regardless. Deloitte found 85 percent of the organisations it surveyed had increased AI investment and 91 percent planned to again. BCG found in January 2026 that 94 percent of companies would keep investing even if their 2026 initiatives did not pay back. Forrester expects enterprises to defer 25 percent of planned AI spend to 2027 as finance asks for proof.

TakeawayExpect two to four years for a typical AI use case, three to four times longer than other technology.

Why AI takes longer to pay back.

  • The first year carries the build: integration, data work and changes to the workflow.
  • Usage-priced costs grow with adoption, so success raises the bill as well as the value.
  • Much of the value is hours saved, which only becomes money when the hours are used elsewhere.
  • Agents need time to reach reliability, and Gartner expects their cost per workflow to rise through 2028.

TakeawayAI front-loads cost and back-loads value, and usage pricing makes the bill grow with success.

How to shorten the payback period.

Set the review date when the work is approved, with the payback the business case promised. Give the workload a budget so usage costs stay inside it. Agree with finance how many of the hours saved will be redeployed, and measure that. At the review, decide to scale, fix or stop.

TakeawayA budget per workload and a review date set at approval are the two quickest ways to bring payback forward.

Why does AI take so long to show ROI?

The first year carries build and integration costs, usage costs grow with adoption, and much of the value is time saved that only becomes money when it is redeployed.

How can you speed up AI payback?

Buy or reuse before building, give each workload a budget, agree a realisation rate for hours saved with finance, and set a review date at approval.
