In short

To compare AI cost with employee cost, price the same piece of work both ways. For a person, take the loaded hourly cost times the time per task, plus review and rework. For AI, take the model usage per task, the retries, the human review of its output and a share of the build and running costs. Compare the two per task, at the quality the work needs.

Compare per task, not per salary.

A salary set against a monthly AI bill compares two unlike things. A person does many kinds of work, and an agent usually does one. Pricing a single task both ways shows where AI is cheaper, where it is dearer once review and retries are counted, and where it changes how much of the work can be done at all.

TakeawayPrice one task both ways, including the review AI output still needs.

Why headcount cuts are a poor measure of AI ROI.

Gartner surveyed 350 executives at companies with more than US$1 billion in revenue. About 80 percent of organisations piloting autonomous business reported workforce reductions, and the cuts were about as common among companies with low returns as among those with high returns. Its analyst Helen Poitevin said workforce reductions may create budget room, but they do not create return.

TakeawayCutting headcount frees budget, and the return still depends on what the AI then delivers.

What to measure instead.

  • Cost per task completed, by AI and by people, at the same quality.
  • Work done that was previously left undone, and its value.
  • Hours returned and where they were redeployed.
  • The total AI cost per workload, including usage that grows with volume.

IBM's 2026 CEO study found 83 percent of CEOs say AI success depends more on people adopting it than on the technology. A measure built around what people and AI produce together is the one that holds up in front of a board.

TakeawayMeasure cost per task and work completed, because those are the numbers that show a return.

Frequently asked questions

Is AI cheaper than hiring an employee?

For some tasks. Compare the cost of one task both ways: for a person, loaded hourly cost times time plus rework; for AI, model usage, retries, human review and a share of build and running costs.

Do AI layoffs improve ROI?

Gartner found in 2026 that workforce reductions were about as common among companies with low AI returns as among those with high returns, and that they create budget room without creating return.

How do you compare AI cost with human cost?

Per task, at the same quality, including the human review AI output needs and the share of build and running costs each task carries.
